BUFF: ScandiPWA to Hyvä Migration on Adobe Commerce, Live Before Black Friday
ScandiPWA to Hyvä frontend migration, CRO-led redesign and 15-integration continuity for BUFF's multi-locale DTC storefront on Adobe Commerce.
Project Summary
Elogic Commerce migrated BUFF’s direct-to-consumer storefront from ScandiPWA to Hyvä on the same Adobe Commerce backend. The project included a partial redesign based on a CRO audit, new content modules for the marketing team and multi-locale QA across all store views. All 15 existing integrations were preserved and validated as part of the migration.
The new storefront went live on 4 November 2025, 24 days before Black Friday, after about six months of work. In Google’s real-user data for the tracked page, all three Core Web Vitals are now rated good. Interactivity (INP) moved from “needs improvement” to “good” at 133 ms, and loading (LCP) stayed in the good range at about 2.1 seconds despite a richer design. After launch, bot mitigation at the CDN cut bot traffic by 75%.

About the Client
BUFF is a Spanish outdoor and sports accessories brand based in Igualada, near Barcelona, best known for creating the original seamless tubular multifunctional headwear, first made in 1992. Its range today includes neckwear, hats, caps, headbands and other headwear for running, cycling, hiking and winter sports, sold internationally through retail partners and its own channels.
BUFF sells directly to consumers through a multi-locale, multi-currency Adobe Commerce store serving markets including Spain, Canada and the Netherlands. The store connects to 15 business systems covering payments, tax, shipping, ERP, product data, marketing and analytics.
Peak season sets the pace for a DTC brand. For BUFF, the new frontend had to be live and stable before Black Friday on 28 November 2025.
Project Complexity
Black Friday on 28 November 2025 was the hard deadline, so the new frontend had to be live and stable weeks before it.
Payments, tax, shipping, ERP, product data, marketing and analytics systems, including Adyen, Avalara, FedEx, JD Edwards and Akeneo, all had to work on the new frontend without disruption.
Every store view, including ES, CA and NL/EUR, needed correct layouts, metadata and translations at launch.
ScandiPWA had to be replaced while the Adobe Commerce backend and its business logic stayed in place.
The new design had to follow CRO audit findings rather than taste, so it could support conversion and future A/B testing.
Business Challenge
BUFF’s ScandiPWA frontend needed replacing, and interactivity on the tracked page sat in Google’s “needs improvement” range. The brand wanted a faster, more stable storefront, a refreshed design and content modules its marketing team could use to build pages and campaigns, all delivered before peak season without disrupting day-to-day trading.
Elogic Commerce's Solution
Hyvä frontend on the existing Adobe Commerce backend
Elogic Commerce rebuilt the storefront on Hyvä while keeping the Adobe Commerce backend in place, replacing ScandiPWA without a platform change.
CRO-led partial redesign and content modules
The new design was built on a CRO audit and its hypotheses. Elogic added new content modules so marketing can create pages and campaigns, giving BUFF a base for further A/B testing.
Integration continuity
Elogic Commerce preserved and validated all 15 existing integrations on the new frontend, with no reported disruption to payments, tax, shipping, ERP, reviews or marketing at launch.
| Area | Integrations |
|---|---|
| Payments | Adyen, PayPal |
| Tax and currency | Avalara AvaTax, Fixer API |
| Shipping | FedEx |
| ERP and business processes | JD Edwards, BPM |
| Product data and media | Akeneo PIM, Bynder |
| Marketing and engagement | Klaviyo, Yotpo, Oct8ne |
| Analytics and accounts | Google Tag Manager, Google account |
| Infrastructure | Fastly CDN |
Multi-locale QA
The team tested every store view for layouts, metadata and translations before launch.
Planned release
The release ran in one planned maintenance window on 4 November 2025. After a 14-minute backup, the deploy took 33 minutes, and the store was ready for client review in under three hours. It reopened only after BUFF confirmed that real test orders worked. Two minor URL fixes followed, with no critical issues.
Post-launch optimization
After launch, Elogic Commerce blocked malicious crawlers at the Fastly CDN, optimized images with modern formats, lazy loading and priority for main images, loaded secondary page elements only when needed, and tuned CDN caching and database queries.
Results & Business Impact
All figures come from Google's real-user (CrUX) report at the 75th percentile.
Core Web Vitals
As of 10 October 2026, Google rates loading, interactivity and visual stability on the tracked page, across all devices, as good. Visual stability (CLS) briefly rose after launch and was brought back within the good threshold of 0.1 in the following weeks.
Interactivity
INP on the tracked page moved from 271 ms in June to July 2025, measured on phones, to 133 ms after launch across all devices. That takes it from "needs improvement" to "good", against a 200 ms threshold.
Loading
LCP stayed within the good range at about 2.1 seconds after launch, against a 2.5-second threshold, while the storefront gained a richer design and new content modules.
Peak-season readiness
The new frontend went live 24 days before Black Friday, with only two minor URL fixes.
Bot traffic (post-launch optimization)
Blocking malicious crawlers at the CDN cut bot traffic by 75%, from about 540 to about 130 GB per day, removing a large volume of unnecessary requests from the infrastructure.
Capabilities Demonstrated
When This Solution Is a Good Fit
Moving from a PWA frontend to Hyvä makes sense when the Adobe Commerce backend still suits the business but the frontend is slowing interactivity or making content changes hard. It works best with a fixed release plan, full integration testing and post-launch monitoring of real-user data, so issues such as a layout shift spike are caught and fixed quickly.
It is generally not the right fit when the backend itself needs replacing, or when the existing frontend already performs well and is easy for the team to manage.
Planning a Ecommerce Transformation?
If your PWA or Luma frontend is holding back performance or your marketing team, Elogic Commerce can plan the migration, keep your integrations running and launch the new storefront before your next peak season.
