This case shows how a Tier-1 commerce implementation partner used Elogic as a Shopify Plus team extension to deliver an enterprise Magento-to-Shopify Plus migration without hiring, onboarding, or maintaining an in-house Shopify Plus team.

By replacing permanent hiring with an on-demand delivery model, the partner reduced time-to-delivery by 4–6 weeks and lowered total delivery costs by ~25%, while retaining full ownership of the client relationship.

Delivering a Magento-to-Shopify Plus migration

Overview

A leading automotive retailer headquartered in Germany and operating across five international markets began experiencing growing limitations with Adobe Commerce (Magento 2.4). What initially appeared to be technical friction gradually evolved into a broader business challenge.

Maintenance costs were increasing, feature releases were slow, and routine updates required significant technical effort. These limitations made it difficult for the company to move quickly and scale its ecommerce operations.

To support long-term growth and reduce technical complexity, the retailer decided to migrate its commerce platform to Shopify Plus.

The retailer relied on its long-term enterprise commerce implementation partner to lead the transformation. While the partner owned strategy, UX, and enterprise delivery, Shopify Plus development was not part of their internal execution stack.

Instead of hiring and onboarding a new internal Shopify Plus team, the partner chose to work with Elogic Commerce as a Shopify Plus delivery extension, enabling us to execute the migration quickly without increasing internal headcount. For an enterprise replatforming, this represented a high-cost, high-risk path.

The Strategic Choice: Team Extension Instead of Hiring

Rather than building a permanent team, the implementation partner chose a Shopify Plus team extension model with Elogic. We joined the engagement not as a vendor but as a dedicated Shopify Plus delivery unit, working exclusively alongside the implementation partner

The team extension model allowed the implementation partner to scale delivery quickly while maintaining full ownership of the client relationship.

Key outcomes included:
4–6 weeks faster delivery compared to building an internal Shopify Plus team
~25% reduction in total delivery costs
Zero recruitment or onboarding time required
Flexible team scaling from 3 to 8 Shopify Plus specialists during peak delivery
Successful migration across 5 international storefronts

The project delivered a complete enterprise Magento-to-Shopify Plus replatforming while minimizing operational risk for the implementation partner.

Phase 1: Discovery. Architecture before code

The project began with structured discovery workshops focused on defining the migration architecture and integration requirements.

This phase included:

  • auditing the existing Magento 2.4 architecture
  • mapping D2C and B2B commerce workflows
  • documenting ERP-driven pricing, inventory, and order processes
  • defining the Shopify Plus architecture and integration model.

Outcome

A validated Shopify Plus solution blueprint and phased migration roadmap that enabled the implementation partner to proceed with a clear delivery strategy.

Phase 2: Estimation. Eliminating scope and budget surprises

Based on the discovery results, Elogic Commerce prepared a detailed delivery estimation and technical roadmap.

The estimation covered:

  • Shopify Plus development scope
  • Microsoft Dynamics ERP integration
  • International storefront migration requirements
  • Potential delivery risks.

This provided the implementation partner with predictable delivery timelines and controlled project scope, minimizing the risk of unexpected changes during development.

Phase 3: Delivery - Scaling Without Lock-In

As development progressed, the team extension model allowed flexible scaling of the Shopify Plus team.

Engineering capacity increased during the core build phase and reduced during stabilization and launch.

Instead of maintaining permanent Shopify roles, the implementation partner:

  • paid only for active development phases
  • avoided recruitment and HR overhead
  • eliminated idle bench capacity
  • scaled the team based on actual project needs.

The migration was successfully delivered across five international storefronts within the planned delivery timeline.
