Strategic Team Augmentation Accelerated Adobe Commerce Delivery

Overview

A UK-based enterprise apparel retailer operating across 57 international markets began experiencing growing technical constraints that directly impacted ecommerce performance and delivery speed.

Despite having a capable internal development team, the business faced declining site performance, slow release cycles, and increasing operational risk during peak traffic periods. As the company continued expanding internationally, the existing platform architecture struggled to scale with the pace of growth.

The leadership team needed a fast and low-risk way to stabilize platform performance, close critical architectural skill gaps, and accelerate delivery.

To achieve this, the retailer partnered with Elogic Commerce, embedding a senior Adobe Commerce delivery unit into their internal team.

The Challenge: The "Glass Ceiling" of Legacy Architecture

As the company expanded into new markets, several architectural challenges began to slow down platform performance and development speed.

Performance degradation was particularly visible during peak traffic periods. Checkout flows experienced increased latency, negatively affecting conversion rates.

At the same time, the integration between Adobe Commerce and NetSuite ERP had become fragile. Inventory synchronization delays occasionally cause stock inconsistencies between the storefront and backend systems.

Finally, the internal development team was spending most of their time on reactive maintenance, leaving limited capacity to deliver strategic roadmap initiatives. As a result, key projects were delayed by nearly two quarters.

The retailer needed senior architectural expertise to stabilize the platform while enabling the internal team to focus on business priorities.

Our approach

Rather than replacing the internal team, we implemented a managed team augmentation model that embedded senior Adobe Commerce specialists directly into the client’s delivery process.

The engagement followed a structured three-phase approach.

Phase 1: Architectural Audit

The engagement began with a comprehensive Adobe Commerce technical audit led by a Certified Solutions Architect from Elogic Commerce.

The objective was to identify the root causes behind performance degradation, integration instability, and development bottlenecks.

The audit uncovered 12 critical technical issues, including:

  • inefficient database queries
  • poorly optimized custom modules
  • indexing and caching inefficiencies
  • synchronization delays in the ERP and PIM integration layer.

Based on these findings, Elogic Commerce created a prioritized architecture optimization roadmap aligned with the retailer’s business goals and development roadmap.

Phase 2: Strategic Team Integration

After the audit phase, Elogic Commerce embedded a senior Adobe Commerce delivery unit directly into the client’s development organization.

The delivery unit included:

  • Certified Solutions Architect
  • Lead Business Analyst
  • 2 Senior Adobe Commerce Developers
  • QA Specialist
  • Solutions Architect

Working alongside the internal development team, Elogic Commerce helped establish:

  • stronger architectural standards
  • improved code quality practices
  • more reliable release cycles
  • faster feature delivery.

This collaborative model ensured the internal team maintained full ownership of the platform while gaining access to senior architectural expertise when needed.

Phase 3: ERP & Platform Optimization

A major focus of the engagement was stabilizing the integration between Adobe Commerce (Magento) and NetSuite ERP.

The Elogic Commerce team refactored the integration architecture to support 50,000+ SKUs with near-real-time inventory updates across global markets.

Additional improvements included:

  • optimization of performance-critical Adobe Commerce modules
  • database and indexing optimization
  • caching improvements to reduce infrastructure load
  • stabilization of NetSuite synchronization processes
  • proactive monitoring and incident prevention.

These improvements significantly reduced platform instability while enabling the ecommerce platform to support continued global expansion.

Key Results

The managed team augmentation engagement delivered measurable improvements across both platform performance and development velocity.

Key outcomes included:

40% faster delivery velocity across the ecommerce roadmap

37% improvement in page load speed across key storefront pages

99.9% inventory synchronization accuracy between Adobe Commerce and NetSuite

45% increase in Black Friday transaction volume supported without downtime

Beyond the technical improvements, the engagement allowed the internal development team to shift focus back to strategic product development rather than platform maintenance.
