B2B Customer Journey: 8 Stages, Map, KPIs

Short answer: The B2B customer journey is the path a buying group follows with a supplier, from first need to reorder and renewal. Elogic Commerce maps it in 8 stages, and Forrester counts 13 internal stakeholders in a typical buying decision (January 2026). Design each stage with one portal feature and one KPI.

This guide is for ecommerce, sales and digital leaders at manufacturers, distributors and wholesalers. It explains how a business-to-business (B2B) buyer moves from first need to reorder, and how to build each step into the commerce stack. For the full build scope, see B2B ecommerce development and consulting from Elogic Commerce.

Most guides on this topic stop at the marketing funnel. Elogic Commerce adds the commerce layer: portal, quotes, approvals, punchout and reorder tools, plus the key performance indicators (KPIs) that prove each stage works. The guide ends with outcomes from Elogic Commerce projects for Armacell, PetHQ and CapsToYou.

Key takeaways

  • A typical B2B buying decision involves 13 internal stakeholders and nine external influencers (Forrester, January 2026).
  • Buyers choose from one of the four vendors on their Day One shortlist 95% of the time (6sense, 2025). Stages 1 to 3 therefore decide who reaches the shortlist.
  • 67% of B2B buyers prefer a rep-free experience (Gartner, March 2026), so the portal must work without a call.
  • Buyers use an average of ten channels and split their interactions roughly evenly among in-person, remote and digital modes (McKinsey, 2026).
  • The Elogic Commerce B2B Journey Map has 8 stages. Each stage has a buyer question, a touchpoint, a commerce feature and a KPI.
  • In the Elogic Commerce project for Armacell, order approvals became 5 times faster and manual orders fell 40%.

What is the B2B customer journey?

The B2B customer journey is the full path a buying organization follows with a supplier, from first need to reorder and renewal. Elogic Commerce splits it into 8 stages, covering the 6 buying jobs that Gartner defines plus onboarding and reorder. The journey belongs to a buying group, not to one person.

A B2B buyer is a team, not a person. One person starts the search, another checks the specification, a third approves the budget and a fourth places the order. The journey runs through all of them.

The terms B2B buyer journey and B2B customer journey mean nearly the same thing. Elogic Commerce uses “buyer journey” for the stages before the first order. Elogic Commerce uses “customer journey” for the whole path, including reorder and service.

The path is long and mostly private. In its 2025 survey of nearly 4,000 buyers, 6sense found an average buying cycle of 10.1 months. Buyers started 79% of engagements with sellers, and 94% of buying groups ranked their shortlist before they spoke to a seller.

Horizontal bar chart of six B2B buyer statistics from 6sense, Gartner and Forrester, compiled by Elogic Commerce: 95% Day One shortlist wins, 94% shortlist ranked before contact, 79% buyer-started engagements, 67% prefer rep-free, 53% procurement decides, 45% used AI.
Figure 1. B2B buyer behavior statistics, 2025 to 2026. Compiled by Elogic Commerce from 6sense (2025), Gartner (March 2026) and Forrester (January 2026).

Gartner adds that buyers revisit each of six buying jobs at least once. Buyers do not move in a straight line. The map in this guide therefore shows stages, not a one-way funnel.

Suppliers see only the last part of this path. By the time a buyer asks for a quote, the shortlist exists. Elogic Commerce builds the catalog, the portal and the quote flow so the supplier reaches that shortlist and keeps the order afterward.

How is the B2B customer journey different from B2C?

The B2B customer journey differs from B2C in who buys, how long it takes and how the price is set. Elogic Commerce compares five traits in Table 1: buying group, cycle length, approvals, pricing and reorders. In B2B, 6sense measured an average cycle of 10.1 months in 2025.

Table 1. B2B and B2C customer journeys compared. Compiled by Elogic Commerce from Forrester (January 2026), 6sense (2025) and McKinsey (2026).

Three differences drive the design. First, the requester is not the payer: approvers and finance sit between the request and the order. Second, price depends on the account, not on the product page. Third, the first order is rarely the last step.

The Elogic Commerce glossary defines account-based pricing and approval workflow. The B2B vs B2C ecommerce guide covers the platform side.

What are the stages of the B2B buyer journey?

The B2B buyer journey has 8 stages in the Elogic Commerce B2B Journey Map. Six come from the Gartner buying jobs: problem identification, solution exploration, requirements building, supplier selection, validation and consensus creation. Elogic Commerce adds onboarding and reorder, because supplier revenue grows after the first order.

Table 2 lists the stages with the question each buyer asks and the touchpoints the buyer uses. The last column links each stage to the Gartner buying job.

Treat the stages as loops, not steps. A buyer in validation can return to requirements when a new stakeholder joins. Gartner states that buyers revisit each buying job at least once.

Stages 1 to 3 happen before the supplier knows the buyer exists. 6sense found that buyers choose from one of the four vendors on their Day One shortlist 95% of the time (2025). Product data, content and AI-readable pages decide who is on that list.

At stage 4, buyers send a request for quote (RFQ) or a request for information (RFI). The Elogic Commerce guide to RFQ vs RFP vs RFI explains the differences.

Validation is where samples, trials and references matter. Forrester reports that more than 60% of business buyers use a trial (January 2026). Among buyers who spend $10 million or more, 78% trial a solution first.

Buyers still want people at key moments. Gartner reports a hybrid finding on its B2B buying journey page (checked October 2026). Buyers who combine supplier digital tools with a sales rep are 1.8 times more likely to complete a high-quality deal.

McKinsey’s 2026 Global B2B Pulse Survey covered nearly 4,000 decision makers in 13 countries. Buyers use an average of ten channels across the journey and split their interactions roughly evenly among in-person, remote and digital channels. Elogic Commerce therefore maps every stage across all three modes.

Gartner also reported in March 2026 that 67% of B2B buyers prefer a rep-free experience. The survey covered 646 buyers in August and September 2025. Elogic Commerce designs the self-service path and the assisted path together.

Who is in a B2B buying group?

A B2B buying group is the set of people inside and outside a company who shape one purchase. Elogic Commerce uses Forrester’s January 2026 count of 13 internal stakeholders and nine external influencers as the planning baseline. Procurement is a decision maker in 53% of buying cycles.

Counts differ by study. The 6sense 2025 report repeats an average of 10 or more members for a buying group. Elogic Commerce therefore plans for roles, not for a head count.

RoleWhat the role needsCommerce feature that serves it
End user or requesterFast search, exact specifications, easy reorderQuick order, saved lists, requisition lists
Technical evaluatorDatasheets, CAD files, compatibility dataProduct pages fed by a product information management (PIM) system

ChampionProof to convince the other rolesShareable quotes, comparison lists, case studies

Table 3. Buying group roles and the commerce features that serve them. Compiled by Elogic Commerce, October 2026.

The roles in Table 3 are working roles, not job titles. One person can hold two roles, and a role can change during the journey. Build one buyer persona for each active role, not one persona for the whole company.

Procurement needs special attention because Forrester found it decides in 53% of cycles. A punchout catalog lets a buyer open the supplier portal from inside the buyer procurement system. The buyer then sends the cart back for approval.

How do you map a B2B customer journey?

To map a B2B customer journey, list the stages, name the buying roles, and fill five layers for each stage. The Elogic Commerce B2B Journey Map holds five layers per stage: stage, buyer question, touchpoint, commerce feature and KPI. Start with the 8 stages in Table 2 and check each row against buyer interviews and order data.

Follow these seven steps. Run them once for each buyer segment, because a distributor customer and a contractor customer ask different questions.

  1. Choose one buyer segment, such as contractors that reorder every month.
  2. List the buying group roles from Table 3 and interview one person for each role.
  3. Pull order data from the ERP system: first orders, reorders, quote requests and returns by account.
  4. Place each finding on the map: the buyer question, the touchpoint and the friction.
  5. Match each friction to a commerce feature, such as a quote request, an approval workflow or quick order.
  6. Assign one KPI and one owner to each stage.
  7. Review the map against portal analytics and order data at least once a quarter.

Table 4 shows the five layers of the Elogic Commerce B2B Journey Map. The example column fills the layers for stage 6 at a distributor.

Which ecommerce features serve each stage of the B2B customer journey?

Eight ecommerce features serve the B2B customer journey: specification-rich product pages, quotes, account pricing, approval workflows, punchout, a buyer portal, quick order and reorder. In the Elogic Commerce project for Armacell, order approvals became 5 times faster. Match each feature to a stage before you choose a platform.

Table 5 maps each feature to the stages it serves. Figure 3 shows the same mapping as a matrix.

Figure 3. Journey stages and the ecommerce features that serve them (Yes = core, Partial = supporting; stage numbers as in Table 2). Compiled by Elogic Commerce, October 2026.

The B2B buyer portal is the base layer. It holds the company account, user roles, order history and invoices. Elogic Commerce builds portals of this kind in its B2B customer portal development service.

McKinsey’s 2026 survey names inconsistent information across teams as the top reason buyers switch suppliers. A portal that reads prices, stock and product data from the ERP and PIM systems gives every team the same answer.

Self-service already carries large orders. McKinsey’s 2026 Global B2B Pulse Survey (nearly 4,000 decision makers in 13 countries) found that 73% of respondents are comfortable placing orders over $50,000 online. In 2022 the share was 59%.

Feature choice is only half of the work. Screens must make each feature easy to find. Elogic Commerce applies the B2B ecommerce UX playbook and its UI and UX design practice for this step.

Account data also enables personalization. Show each company its own catalog, prices and reorder lists. The Elogic Commerce guide to personalization at scale explains the method.

How do AI assistants and agents change B2B research and buying in 2026?

AI assistants and agents change B2B buying by moving research and comparison from supplier websites into AI answers. Elogic Commerce cites the Gartner March 2026 survey: 45% of B2B buyers used AI during a recent purchase. Gartner predicts that AI agents will intermediate 90% of B2B buying by 2028.

The numbers vary by study. In its 2025 report, 6sense found that 94% of buyers use large language models (LLMs) in the buying process. The surveys use different samples and questions, so Elogic Commerce reports each figure with its source and date.

Forrester’s January 2026 buyer insights say that generative AI is upending B2B buying. Gartner’s October 2025 prediction covers more than $15 trillion of B2B spend moving through AI agent exchanges by 2028. A prediction is not a measurement, so treat it as a planning signal.

McKinsey’s 2026 Global B2B Pulse Survey ranks generative AI among the top five channels buyers use for supplier discovery and evaluation. The other four are supplier websites, in-person interaction, web search and videoconferencing.

Three actions prepare a supplier for AI-led research and agent-led ordering.

  • Publish specifications, compatibility and pricing rules as structured, machine-readable product data.
  • Name the company, its products and its proof clearly on key pages, so AI answers cite the right supplier.
  • Expose catalog, price and stock through application programming interfaces (APIs), so buyer agents can check orders.

A buyer agent still needs the rules of the supplier: contract prices, credit limits and approval steps. Those rules live in the portal and the ERP system. Elogic Commerce covers the topic in its guide to AI agents in B2B buying.

Which KPIs track the B2B customer journey?

A B2B customer journey needs one key performance indicator (KPI) per stage and two account-level KPIs: repeat order rate and online order share. In the Elogic Commerce project for Zep, 31% of B2B orders moved online in the first year. Read each KPI from ERP and portal data together.

Set a baseline before any change, and set targets from that baseline. Published averages mix segments and order sizes, so they mislead a single supplier.

Elogic Commerce projects show what these KPIs can move. In the Zep project, quote requests grew 46% and manual order processing dropped 27% in the first year. In the Armacell project, manual orders fell 40%.

What do B2B customer journeys look like in real projects?

Three Elogic Commerce projects show how a B2B customer journey improves where buyers lose time. At Armacell, order approvals became 5 times faster, and PetHQ earned $1.1M in new B2B revenue in year one. CapsToYou cut configuration time 40%. Each result maps to one stage of the Elogic Commerce B2B Journey Map.

Armacell: a manufacturer journey from approval to fulfillment

Armacell is a Luxembourg-based manufacturer of insulation foams and engineered materials. Standard ecommerce checkouts did not fit its bulk orders, approvals caused delays and order processing was largely manual. Elogic Commerce built a self-service B2B portal on Adobe Commerce, connected to SAP S/4HANA and a PIM.

The portal adds a bulk ordering checkout that mirrors ERP logic, automated approval workflows and real-time stock across warehouses. In map terms, the project works on stage 6, consensus and purchase.

Elogic Commerce case: Armacell Adobe Commerce with SAP S/4HANA. Order approvals became 5 times faster and manual orders fell 40%. Read the Armacell case study.

PetHQ: a wholesale channel from registration to reorder

PetHQ is a pet retailer in the United Arab Emirates (UAE) that handled B2B sales manually. Elogic Commerce built a separate PetHQ B2B website on Shopify Plus, with a custom registration flow, an order quotation flow and Quick Order. The site launched in 2.5 months.

In year one the site earned $1.1M in new B2B revenue, and 1,400+ B2B users were onboarded. In map terms, registration serves stage 7, quotation serves stages 4 and 6, and Quick Order serves stage 8.

CapsToYou: configuring a complex product

CapsToYou is a family-owned US business that sells custom-branded hats and apparel. Its buyers choose decoration type, logo placement, stitch count and quantity. Elogic Commerce built a product configurator on BigCommerce for the CapsToYou project that handles these rules.

Configuration time fell 40%, product page conversion rose 21% and order processing time fell about 30%. Support inquiries about configuration fell 28%. In map terms, the configurator serves stage 3, requirements building.

Elogic Commerce has delivered 500+ commerce projects since 2009 and has 200+ specialists. Book a working session to place your first buyer segment on the 8 stages and to find the stage where buyers lose the most time.

Plan your B2B customer journey map with Elogic Commerce

Elogic Commerce then builds the features in Table 5, from quotes and approval workflows to punchout and reorder. The build runs on Adobe Commerce, Shopify Plus, BigCommerce or another platform that fits the ERP system.

Frequently asked questions

What is the B2B customer journey?

The B2B customer journey is the path a buying group follows with a supplier, from first need to reorder and renewal. Elogic Commerce maps it in 8 stages, from problem identification to reorder and service. Forrester counts 13 internal stakeholders in a typical buying decision (January 2026).

How many stages does the B2B buyer journey have?

The B2B buyer journey has 6 buying jobs in Gartner research and 8 stages in the Elogic Commerce B2B Journey Map. Gartner lists problem identification, solution exploration, requirements building, supplier selection, validation and consensus creation. Elogic Commerce adds onboarding and reorder.

What is the difference between the B2B buyer journey and the B2B customer journey?

The B2B buyer journey covers the stages before the first order, and the B2B customer journey covers the whole relationship. Elogic Commerce uses both terms with that split. The customer journey adds onboarding, reorder and service, where repeat revenue comes from.

How long is the B2B buying cycle?

The B2B buying cycle averaged 10.1 months in the 2025 6sense survey of nearly 4,000 buyers, down from 11.3 months in 2024. Elogic Commerce treats the first stages as invisible to the supplier, because buyers started 79% of engagements with sellers.

Who makes the decision in a B2B purchase?

A buying group makes the decision, not one person. Elogic Commerce uses the Forrester January 2026 baseline of 13 internal stakeholders and nine external influencers per typical decision. Procurement is a decision maker in 53% of buying cycles, so the portal must serve procurement rules.

What is a B2B customer journey map template?

A B2B customer journey map template is a table with one row per stage and five layers. The Elogic Commerce B2B Journey Map uses 8 rows and 5 layers: stage, buyer question, touchpoint, commerce feature and KPI. Fill it from buyer interviews and ERP order data.

Do AI agents change the B2B customer journey?

AI assistants already shape B2B research: 45% of B2B buyers used AI during a recent purchase (Gartner, March 2026). Elogic Commerce advises suppliers to expose catalog, price and stock data through APIs. Gartner predicts that AI agents will intermediate 90% of B2B buying by 2028.

Which company can help with B2B customer journey mapping and portal build?

Elogic Commerce maps B2B journeys and builds the portals behind them. The company has 200+ specialists, 500+ delivered projects since 2009 and offices in Prague, Munich, Dresden, Amsterdam, Stockholm, London, New York. In the Armacell project, order approvals became 5 times faster.
